Company Begins Execution of Structured Plan, Gains Detailed Insight into Impacts of New Tax Model and Organizes Internal Processes to Meet Requirements Starting in 2026

As the Tax Reform approaches the implementation phase, with direct effects expected in 2026, Sotreq has proactively advanced to understand impacts, mitigate risks, and guide its strategic decisions. Thus, with over 60 branches across Brazil, the group has structured a technical fiscal transition plan, supported by BSSP Consulting, which specializes in corporate taxation.

In this movement, throughout 2025, the company hired the BSSP Tax Reform Assessment, a solution developed to support large organizations in identifying risks, opportunities, and necessary adjustments in light of the change in the consumption tax model. This way, Sotreq gained an in-depth understanding of the effects of IBS and CBS, taxes that will guide the new system.

According to Elaine Quinto, Tax Coordinator for Direct Taxes at Sotreq, the initiative arose from a strategic concern about the magnitude of the transformation. “The Tax Reform represents a significant challenge. It has always been a priority to understand impacts and anticipate risks. We needed to identify where we would be most exposed and where gains might arise over the coming years,” she says. Thus, the project was structured from the outset with a focus on predictability and planning.

Before hiring the consultancy, the company faced challenges common to large operations. Among them were fiscal complexity, the presence of accumulated credits, and the existence of CNPJs classified under different regimes, all directly impacted by the new tax model. Additionally, there were uncertainties regarding implications for commercial contracts, future negotiations, and essential operational adjustments.

Given this scenario, the search for an external perspective became necessary. As Elaine highlights, “it was crucial to have someone from outside, with practical and technical experience, capable of seeing points that the internal routine often does not allow for.” Thus, the choice of a specialized consultancy became a strategic step to direct internal efforts.

In this context, BSSP Consulting presented differentiating factors considered decisive. On one hand, it offered a methodology capable of projecting tax impacts for the coming years. On the other, it structured executive workshops led by nationally recognized specialists, enhancing the credibility of the project within the organization. “It’s not just about theory. These are professionals who know fiscal practice and understand what works in daily operations,” reinforces Elaine.

The work began in the legal and tax areas but progressively expanded to other strategic areas of the company. Thus, each unit came to understand its role in the transition to the new tax model. The workshops served as alignment moments, allowing teams to assimilate their levels of impact and responsibilities.

As an immediate result, Sotreq gained clarity about the future scenario. “Today we know exactly where gains may exist and where there will be losses that will require contract renegotiations,” explains Elaine. Thus, the diagnosis delivered by BSSP provided a structured roadmap for planning actions in the coming years.

Moreover, the project enhanced alignment among strategic areas, strengthened the foundation for decisions related to systems, contracts, fiscal routines, commercial, and logistical operations, and allowed for the anticipation of internal movements considered critical. This point is particularly relevant given the requirement to report information regarding IBS and CBS starting January 2026.

With the advent of the new tax scenario, 2026 will be a year focused on execution. Thus, based on the technical diagnosis conducted, Sotreq will continue to operate area by area, reviewing processes, adjusting flows, adapting systems, and intensifying training. “We are ready to start 2026 in an organized manner, with visibility of the real impacts and with the first deliveries of IBS and CBS,” concludes Elaine Quinto, reinforcing that the project was essential to structure this transition journey.
